<h2>Executive Summary</h2>
<p>Over three days at CALS, Lisa Archambeau, CAM, president of Service Elements and co-chair of NBAA’s Business Aviation Management Committee leadership conference, moderated a roundtable on leadership in corporate flight departments. Each session drew a different group of directors of aviation, chief pilots, and department leaders, and their comments have been anonymized by role only. Despite the different rooms, the same three themes surfaced every time: how to earn a seat at the table with the company while knowing where that seat’s boundaries are, how to lead each person on a team differently rather than applying one leadership style to everyone, and how small, consistent actions build the kind of trust that holds up under pressure.</p>
<h2>Earning a Seat at the Table, and Knowing Its Limits</h2>
<p>Across all three sessions, participants agreed that flight departments no longer get to operate as a walled-off fiefdom serving one executive. Multiple leaders described deliberately building relationships with finance, tax, HR, and legal long before they needed anything from those departments, including one director who set up a standing office at company headquarters specifically so colleagues would see him walking the halls, and another who holds quarterly meetings with key stakeholders across the company just to stay visible. Several framed the flight department as a profit center rather than a cost center, pointing to productivity, speed to market, resiliency, and executive retention as the return on that investment, and argued that a frictionless, high-touch experience, plus the ability to have sensitive conversations in the air that would never happen in a first-class cabin, makes the case directly to the people who control budget.</p>
<p>Participants also stressed that this alignment work is never finished, because the parent company keeps changing shape. Several pointed to well-known examples of companies that transformed entirely from their original business, and they argued that a flight department choosing to stay frozen in the way it operated years ago risks becoming visibly out of step with a company that has moved on. New executive leadership resets the clock further: multiple participants described having to rebuild the same trust and visibility from scratch every time a reporting executive changed, since a department’s most vulnerable moments tend to fall right around those transitions.</p>
<p>But participants were just as clear about the limits of that access. Several described an “over-familiarity trap”: because pilots and crew see executives at their most unguarded, it becomes easy to mistake friendliness for friendship, and multiple leaders described coaching their teams to answer direct questions directly but not to volunteer more, since casual comments can get relayed up the chain and used against the department. One participant who had recently been promoted described the discomfort of losing peer status with former crewmates and having to reset those relationships once direct reports started watching how he handled expense policy and other decisions differently than before.</p>
<h2>Leading Each Person Differently</h2>
<p>The second recurring theme was that a single leadership style does not work across a team. Multiple participants described using personality or skills assessments during hiring specifically so managers would have a starting point for how to communicate with each new hire, while others described building personal connections outside of work, through shared meals, barbecues, or even including spouses in trip planning, as the fastest way to understand what actually motivates someone. One participant summarized it simply: some people need constant reassurance, and others just want instructions and to be left alone, and figuring out which is which is a leader’s job, not the employee’s. Several also described soliciting anonymous feedback from their own teams once a year, on the theory that a leader has to be humble enough to ask what is not working about their own communication style rather than assume it is fine.</p>
<p>That same theme extended to hiring for cultural fit. Several participants described deliberately telling candidates the hardest parts of the job—irregular hours, holiday travel, and last-minute changes—specifically to scare off people who would not thrive rather than oversell the role, with one describing candidates who said yes anyway and later struggled with exactly what they had been warned about. One department described asking interview questions unrelated to flying entirely, such as what rule a candidate would change if they could, as a way to surface attitudes toward compliance before a hire ever got near an aircraft. Several also emphasized informal, recurring low-stakes gatherings; one department described a standing weekly get-together at an inexpensive local spot as the setting where people actually open up—far more than in a formal meeting where nobody wants to speak first.</p>
<h2>Building Trust through Consistent, Visible Actions</h2>
<p>The third theme was that trust is built and lost in small moments, not grand gestures. Several participants described low-cost recognition—a handwritten thank-you note, a small gift card, a peer-nominated shoutout, and a token system (where both the person giving and receiving recognition are rewarded)—as having an outsized effect on morale. They warned that failing to acknowledge people who consistently do good work quietly breeds resentment even when nothing is technically wrong. Others emphasized that difficult conversations, delivered with curiosity rather than accusation, do more for trust than avoiding conflict altogether; one leader described asking a team member to walk through their thought process after a mistake rather than opening with a correction, which surfaced good intentions behind a bad decision and preserved the relationship, while still being clear that repeated or intentional issues would be handled differently than an honest mistake.</p>
<p>Several participants also described the importance of visibly taking the hit for their team: one talked about stepping in to have an uncomfortable conversation with a senior staff member on a crew’s behalf, and another described holding the line against a frustrated executive so a maintenance director would not have to absorb that pressure directly. A cautionary example came from a participant whose predecessor had failed in the role specifically by avoiding difficult conversations to preserve friendships with the team, which let standards quietly slide until nobody took expectations seriously. Multiple leaders connected this directly to setting realistic expectations upward: promising less than what might be technically possible, but consistently delivering on it, so that trust does not erode the first time a promise cannot be kept.</p>
<p>Several tied this back to communication habits that keep the whole department, not just pilots, in the loop. One described a standing weekly stand-up where scheduling, maintenance, and flight operations each give a short update, recorded for anyone who cannot attend live, because a decentralized team is otherwise prone to information getting stuck in silos. Another described a post-flight email sent to the entire department after every trip, covering maintenance, catering, and ground-handling issues alongside how the flight itself went, precisely because one pilot knowing something the rest of the team does not breeds the kind of frustration that erodes trust over time. Several agreed that closing the loop explicitly, confirming a task is done rather than assuming it got done, is a small habit that consistently pays off in how much a team can be relied upon.</p>
<h1>The Takeaway</h1>
<p>Across all three days, the same conclusion kept surfacing in different words: leadership in a flight department is a separate skill from flying or maintaining an aircraft, and it has to be practiced deliberately rather than assumed. Building trust upward with the company, adapting to each person on the team, and following through on small commitments were treated not as soft skills but as the actual job—one that participants agreed gets little formal training despite how much it determines whether a department succeeds.</p>
